# Why I Built unLocked CRM: The Problem No One Was Solving for Insurance Agents

## TL;DR

unLocked CRM was born from watching insurance agents lose 60% of their workday to admin tasks across 7+ disconnected tools. After evaluating every insurance CRM and finding none that solved the whole problem, Jacob Lock built an insurance operating system — one platform covering quoting (1,252 carriers), commission tracking (332 feeds), compliance, and AI automation.

## Key data points

- The average insurance agent uses 7 disconnected tools and spends 60% of their day on administrative work that doesn't generate revenue.
- Jacob Lock evaluated every insurance CRM on the market and found that none solved the complete agent workflow — each required 4–5 additional tools.
- Commission tracking — not quoting — was the killer feature that convinced agents to switch. Agents care most about the money they're losing.

I didn't set out to build a CRM. I set out to solve a problem that was costing insurance agents thousands of hours and tens of thousands of dollars every year — and nobody was fixing it.

## The Problem

Insurance agents are not like other salespeople. They manage multi-carrier relationships, regulatory compliance across 50 states, commission structures that would confuse a forensic accountant, and client lifecycles that span decades. Yet the tools available to them in 2024 were built for SaaS reps, real estate agents, or — worst case — everyone and no one at the same time.

The typical insurance agent's tech stack looked like this:

- A generic CRM they hated (Salesforce, HubSpot, or a spreadsheet)
- A separate quoting platform for each product line
- A separate dialer
- A separate e-signature tool
- A separate commission tracking spreadsheet
- A separate compliance checklist (paper or Google Docs)

Seven tools. Seven logins. Seven monthly bills. Zero integration between them.

## The Breaking Point

I watched agents spend 60% of their day on administrative work — toggling between tools, manually entering the same client data in three different systems, chasing carrier portals for commission statements, and hoping they hadn't missed a compliance requirement that could cost them their license.

The most painful part: these were talented salespeople. They could close. They could build relationships. They could serve clients at an exceptional level. But their tools were actively working against them.

## Why Existing Solutions Failed

I evaluated every insurance CRM on the market. Here's what I found:

**AgencyBloc** — Solid commission tracking, but no quoting engine. Agents still needed 4–5 additional tools.

**RadiusBob** — Decent for P&C, but life and health agents were afterthoughts. Limited AI. Limited automation.

**GoHighLevel** — Powerful marketing automation, but zero insurance intelligence. No quoting. No commission tracking. No compliance tools. Agents spent months configuring it for insurance — and it still wasn't purpose-built.

**Salesforce** — Enterprise pricing for enterprise complexity. Most independent agents couldn't justify the cost, and customizing it for insurance required a consultant.

None of them solved the whole problem. They all solved a piece and left agents to assemble the rest.

## The Decision

In early 2024, I made the decision to build the platform I wished existed. Not a CRM with insurance features bolted on. An insurance operating system with CRM at its core.

The vision was clear: one platform where an agent can quote across 1,252 carriers, manage underwriting workflows, track commissions from 332 carrier feeds, run TCPA-compliant outreach, generate e-signatures, and let AI handle the administrative work that steals 60% of their day.

## What I Got Wrong (At First)

Building the first version taught me lessons that no market research could have predicted:

**Lesson 1: Agents don't want more features — they want fewer clicks.** My first wireframes had 47 menu items. Agents looked at them and said, "I'll stick with my spreadsheet." I rebuilt the entire navigation around workflows, not features.

**Lesson 2: AI is only valuable if it understands insurance.** Early AI integrations used generic models. An agent asked: "Quote me a 55-year-old preferred plus male in Ohio for $500K 20-year term." The generic AI had no idea what to do. Insurance-trained AI returned ranked carrier comparisons in seconds.

**Lesson 3: Commission tracking is the gateway drug.** I thought quoting would be the killer feature. It wasn't. The first thing agents wanted was to stop losing money. Commission tracking — showing them exactly how much they were leaving on the table — was what got them to switch.

## Where We Are Now

unLocked CRM serves independent agents, agencies, and IMOs across every product line: life, health, Medicare, annuities, and ancillary products. The platform processes millions of quotes, reconciles commissions across 332 carrier feeds, and automates workflows that used to consume hours of agent time daily.

But the mission hasn't changed since day one: give insurance professionals the tools they deserve — purpose-built, AI-powered, and designed by someone who understands the work.

This is what happens when you build for a specific industry instead of trying to serve everyone.
